A startup demo goes viral: flawless, jaw-dropping, “the future is here.” Money pours in. Eighteen months later it quietly folds — the demo was staged, and the real thing never worked outside the lab. Meanwhile a genuinely transformative technology was shipping unglamorously the whole time and barely got noticed. How do you tell the staged demo from the real thing — before the crowd does? Hold that question; the tests below are the optimist’s quality control.
Demo vs deployed: the “last 20%” gap
A demo shows the best case under controlled conditions the presenter chose. Real value lives in deployment: handling edge cases, costs, reliability, and the unglamorous “last 20%” that is often harder than the flashy first 80%.
So the first test: is there a working thing people actually use at scale for real work — or just a curated demo and a waitlist? A lot of hyped technology dies in the gap between demo and product.
Follow the incentives and the specifics
Two fast filters. Cui bono — who benefits from the claim? The loudest voice is often selling something (a product, a stock, a fundraise). That does not make them wrong, but it is a reason to verify rather than trust.
And specifics over adjectives — real progress points to what concretely changed and can be checked, while hype leans on superlatives (“revolutionary,” “game-changing”) and a vague “any day now” timeline that stays “any day now” for years (a red flag, per Amara’s Law in Lesson 4).
A hyped product claims to “fully automate” a complex job, with a dazzling launch video. Run the tests: Is anyone using it at scale for real work, or is it a video and a waitlist? Does it handle the messy edge cases, or only the clean demo case? Is the claim from an independent user or the company raising money? Does it cite concretely what it does and its limits, or just “revolutionary, any day now”? Each dodge is a strike against it.
Skeptical, not cynical — the optimist’s quality control
The honest balance: these tests are quality control, not an excuse to scoff. Reflexive cynicism makes the opposite error — dismissing a real, early breakthrough as “just a toy” (the Lesson 1 mistake), because early real things also look unimpressive.
So apply the tests on the merits: a real breakthrough increasingly passes them over time (it ships, it scales, the specifics accumulate), while vapor keeps failing them. You can love the field and still demand evidence — that is exactly how you stay excited about the real progress instead of getting burned by the fake.

The glossy photos and the salesperson’s enthusiasm (the demo) tell you almost nothing; what tells you is the test drive in real traffic, the mechanic’s inspection, the service records, and asking who profits from the sale. Smart buyers are not cynics who think every car is junk — they are enthusiasts who verify. Treat hyped technology the same way: kick the tires, check who is selling, and look past the glossy photos.
Apply the tests to a hyped AI product that claims to fully automate a complex job: 1. Demo vs deployed: is anyone using it at scale for real work, or is there only a launch video and a waitlist?
